I have watched this happen with founders who are sharp, self-aware, and genuinely good with people. It rarely starts with a dramatic failure. None of this requires a full-time hire. It requires someone senior enough to make the right calls without needing to be taught the fundamentals of leadership strategy first, engaged at the level the company actually needs rather than the level a full-time role would demand.

There is rarely a single trigger. There is usually a pattern.
The founder is spending more hours managing people friction than steering the business. A manager who was excellent as an individual contributor is visibly struggling to lead a team, and no one is coaching them through it. Culture starts to feel different depending on which team or office someone sits in. A fundraise or expansion is approaching, and investors start asking questions about the leadership bench that the founder can't fully answer.

The founders who wait the longest to bring in senior HR support are rarely the ones who didn't see the signs. They're the ones who assumed the signs would resolve themselves once the next milestone was hit, the next round closed, the next hire landed.
They don't. Culture and leadership capability don't fix themselves as a byproduct of growth. If anything, growth amplifies whatever foundation is already there, good or fragile.
The cost of getting this wrong compounds quickly. Industry estimates put the cost of a failed senior leadership hire at up to four times that person's salary, once you account for severance, the search, lost productivity, and the disruption to the team around them. Prevention, in the form of structure and guidance before a role is even filled, is consistently cheaper than repair.
Bringing in strategic HR leadership before it becomes urgent is a sign that a founder is willing to apply the same seriousness to how the company scales as to what the company sells. That is usually the difference between growth that holds and growth that eventually has to be repaired.
